Transforming Quote-to-Order for a UK Medical Supplies Distributor

The Challenge

This medical supplies distributor served hospitals, clinics, and care facilities across the UK. Their quote-to-order process relied heavily on manual work, creating bottlenecks that frustrated customers and limited sales velocity. Quote requests required manual data entry and 5-day processing times, with high error rates in pricing and inventory allocation. Customers couldn't track order status independently, and the sales team spent more time on admin than relationship building.

Our Solution

We implemented a modern quote-to-order platform that automated processes, reduced manual work, and improved the customer experience. Using Dynamics 365 Sales with Power Automate automation, we created an end-to-end system that generated quotes in minutes, automated approval workflows, and integrated their ERP system for real-time inventory visibility.

The Challenge

This medical supplies distributor had been in business for over 20 years. They were excellent at sourcing and delivering quality products. But their quote-to-order process was stuck in the early 2000s.

Every quote required:

  • Sales engineer reviewing customer requirements
  • Pricing team manually calculating costs
  • Multiple back-and-forths for revisions
  • Manual entry into the ERP system
  • Finally, a PDF sent to the customer

Total time: 5 days. Sometimes more if pricing questions came up.

In the healthcare supply market, that’s a competitive liability. Customers expected responses in hours, not days. And when your competitors can respond faster, you lose deals.

Beyond the time issue, there was zero visibility. Leadership couldn’t forecast accurately because they didn’t know which deals were in early stages or close to closing. The sales team tracked everything in notebooks and emails.

Key Problems

  • Quote requests took 5+ days to process
  • High error rates in pricing and inventory allocation
  • Customers couldn’t track order status independently
  • Sales team spent more time on admin than relationship building
  • Limited visibility into demand patterns and sales pipeline health

Our Approach

We didn’t start from scratch. We focused on the quote-to-order process and made it bulletproof.

Week 1-2: Discovery & Configuration

  • Mapped the current sales process (as messy as expected)
  • Identified all the rules, exceptions, and edge cases
  • Configured Dynamics 365 Sales with industry best practices
  • Set up integration with their ERP system

Week 3-4: Automation & Intelligence

  • Built Power Automate workflows for:
    • Automatic quote generation from standard templates
    • Approval routing based on deal size
    • Pricing rule enforcement
    • Customer communication tracking
  • Created Power BI dashboards for real-time pipeline visibility
  • Developed Power Apps for mobile quote capture

Week 5-8: Integration & Testing

  • Connected the ERP so orders automatically synced
  • Built custom solutions for complex pricing scenarios
  • Created approval workflows that saved 6+ manual steps
  • Tested everything with real data and real scenarios

Week 9-12: Training & Launch

  • Trained the entire sales and operations team
  • Ran parallel systems for 2 weeks to ensure data accuracy
  • Built user guides specific to different roles
  • Established support processes for the first 90 days

Solutions Implemented

Dynamics 365 Sales - Streamlined quote-to-order workflow with real-time inventory visibility and pricing automation

Power Automate - Automated approval workflows, order validation, and notification processes

Power Apps - Custom mobile and web applications for sales team and order management

Power BI - Real-time dashboards tracking sales pipeline, order volume, and processing metrics

The Results

The numbers speak for themselves.

Quote-to-Order Cycle: 40% faster

Deal cycles compressed. Customers got answers faster. Win rates improved.

Pricing Accuracy: 99.5%

Automated pricing rules eliminated errors. Disputes dropped from 12% of quotes to less than 1%.

Sales Pipeline Visibility: Complete

For the first time, leadership could see where deals were in the process. Forecasting became accurate instead of guesswork.

Order Tracking

Customers can now track their orders through a self-service portal, reducing support calls and improving satisfaction.

Data-Driven Insights Real-time dashboards help management identify trends, optimize sales strategies, and forecast demand more accurately.

What Made This Successful

1. Quick Time-to-Value

The team saw real results in 12 weeks. Not 6 months. This kept momentum going and proved the value early.

2. User Adoption Happened Naturally

We expected resistance. We got enthusiasm. Once people saw that the system actually saved them time, they embraced it. The team that was most skeptical became the most vocal advocates.

3. Data Quality Matters

Because the system was integrated with their ERP, messy data became painful quickly. But that pain was the right kind—it forced them to clean things up. Within 3 months, their data quality improved dramatically.

4. Real Integration, Not Just Interfaces

We didn’t build a separate system. We integrated deeply with their existing ERP. That made the difference between a tool that adds work and a tool that removes it.

The Long-Term Impact

18 months later, this distributor is using the system to automate far beyond the initial scope. The sales process was the entry point, but now they’re extending to:

  • Service scheduling
  • Inventory management
  • Customer relationship tracking
  • Forecasting and planning

They recently told us they couldn’t imagine running the business without these systems now.

That’s how you know an implementation worked.

Implementation Timeline

Week 1-2: Discovery & Design Mapped current processes, identified pain points, and designed a solution tailored to their needs.

Week 3-8: Build & Test Configured Dynamics 365, built Power Automate workflows, developed mobile apps, and created automated workflows. Weekly demos ensured alignment.

Week 9-12: Training & Go-Live Conducted role-based training for sales, operations, and finance teams. Went live with a pilot before full rollout to minimize risk.

Quote From the Client

“The transformation has been remarkable. What used to take us 5 days now happens in hours. Our customers notice the difference immediately, and our sales team can focus on building relationships instead of pushing paper. The ROI was evident within the first month.”
